This international sustainability company needed a go-to-market strategy for entering the UK BioChar market, built fast from research scattered across government databases, competitor material, academic journals and customer sources, with every piece of human judgement along the way properly documented. We built AI research agents that scanned and synthesised sources into a reusable SharePoint knowledge base, auto-populated a standardised Word report template, and captured every analyst refinement through Power Apps for a full audit trail.

The challenge
This international sustainability company needed a go-to-market strategy for entering the UK BioChar market, built quickly from a research base spread across government databases, competitor material, academic journals and customer sources, with no single place to collect or work from any of it.
Traditional research and report writing for a project of this scope was slow, and tended to produce inconsistent structure between sections depending on which analyst wrote them, making the final document harder to use as a coherent strategy.
Just as importantly, the human judgement applied throughout the process, the decisions analysts made about what to focus on and how to interpret findings, went undocumented in the traditional approach, kept in inboxes and heads rather than recorded anywhere, so the reasoning behind the eventual strategy couldn't be reproduced or defended later.
Our approach
We defined the go-to-market report structure and the AI sourcing approach upfront, establishing which government, competitor, academic and customer sources the research agents would draw from before ingestion began.
We built AI agents, orchestrated through Power Automate, that scanned and synthesised government databases, competitor sources and academic journals, writing structured findings straight back into SharePoint rather than leaving research scattered across separate files.
Every source, extract and finding was stored as structured content with metadata in a SharePoint knowledge base, so the research becomes reusable for future markets and products rather than a one-off exercise that has to be repeated from scratch.
Analysts directed AI focus and refined outputs through a Power Apps interface, with every refinement written to SharePoint Lists, producing a full audit trail of who changed what and why throughout the research and drafting process.
We automated the report structure so market, regulatory, competitor and customer sections auto-populated into a standardised Word template, keeping structure consistent across the whole document rather than varying section to section.
Microsoft Teams served as the working surface for analyst review and sign-off through each phase, from initial data ingestion through to the final structured, evidence-based report.
The outcome
More than 10,000 documents were synthesised into a single 70-page go-to-market report, delivered in 4 weeks instead of the 3 months the traditional process would have taken, advancing the client's market-entry decision by roughly two months.
Every human refinement made during research and drafting is logged and auditable, giving a clear record of AI versus human contribution and a defensible trail behind the reasoning in the final strategy.
The report follows a consistent structure aligned to best-practice go-to-market frameworks rather than varying by author, and the underlying SharePoint knowledge base is reusable, with the same methodology now running for other regions and sustainability products without needing to be rebuilt each time.
